Beware the Stack Bias: When Simplicity Becomes a Liability
We all have our comfort zones. For some developers, it's the LAMP stack they mastered during their formative years. For others, it's the entire React ecosystem with its ever-expanding galaxy of libraries. And for the truly battle-hardened, it might be the elegance of a well-configured Kubernetes cluster.
But what happens when these preferences solidify into biases that cloud our judgment?
The Pull of Familiarity
As engineers progress in their careers, they naturally accumulate expertise in specific technologies. This specialization is valuable—it creates deep knowledge and intuition that can't be replicated by simply reading documentation. However, this expertise comes with a hidden cost: cognitive bias.
I've noticed a pattern across engineering teams I've worked with:
- Junior engineers are often tech-agnostic, eager to learn whatever tools the job requires
- Mid-level engineers develop strong preferences based on their experiences, both positive and negative
- Senior engineers can fall into two camps: those who constantly reevaluate their assumptions, and those who become increasingly entrenched in their technical comfort zones
That second type of senior engineer—the one who has stopped questioning their assumptions—can unwittingly become an obstacle to appropriate technical evolution. They mistake their discomfort with unfamiliar technology as a legitimate technical concern.
The "Just Deploy It on a VPS" Fiasco
Let me share a story from my time working in Bangalore that illustrates this principle perfectly.
Our team was building a financial data processing platform that ingested market feeds, performed various analyses, and exposed APIs for trading applications. The system had evolved organically from a prototype to a production service handling real money—the classic "we never expected this to actually work so well" scenario.
The initial deployment strategy was dead simple: run Docker containers on a fleet of beefy VPS instances. The senior architect had made this decision based on his comfort level: "I know how to SSH into a server and run a Docker container. Why complicate things?"
For the first few months, this approach seemed brilliant in its simplicity. Our deployment script would SSH into the server, pull the latest image, and start a new container. Done and dusted.
Then came the alerts. First occasionally, then with increasing frequency:
CRITICAL: Disk space below 5% on prod-instance-3
We'd SSH in and find the culprit: dozens of unused Docker containers, volumes, and images consuming gigabytes of disk space. The quick fix was obvious:

But this created its own set of problems:
- Engineers were regularly interrupted to perform manual maintenance
- Sometimes we'd accidentally remove containers that were actually in use
- Deployments would randomly fail when there wasn't enough disk space
- On weekends, the on-call engineer would inevitably be paged to clean up disk space
The worst incident occurred during a major market event when trading volumes spiked. We needed to quickly deploy an optimization to handle the load, but the deployment failed because there wasn't enough disk space. The on-call engineer frantically tried to free up space while the system struggled under load.
The True Cost of Avoiding "Unnecessary Complexity"
When someone finally suggested moving to AWS ECS or setting up a proper Kubernetes cluster, the response was immediate: "That's overkill. It adds unnecessary complexity."
But was it really unnecessary? Let's break down what we were doing manually that these platforms handle automatically:
- Resource cleanup: Kubernetes and ECS automatically manage container lifecycle
- Load balancing: Instead of our custom Nginx config, we could have used managed load balancers
- Autoscaling: We were manually adding VPS instances when load increased
- Health checks and restarts: Our homegrown monitoring solution was basically a poor reimplementation of features provided out-of-the-box by container orchestration platforms
What seemed like "simplicity" was actually a form of false economy. We were paying for this simplicity with engineer time, system reliability, and ultimately, business impact.
The Complexity Paradox
This brings me to what I call the "Complexity Paradox": Sometimes the simplest solution at the architectural level requires embracing more complex technologies.
In our case, the "simple" VPS + Docker approach actually created more operational complexity than if we had adopted a more sophisticated platform. The initial perceived simplicity was an illusion that quickly dissolved in production.
After two months of disk space fire drills, we finally bit the bullet and migrated to a properly managed container platform. The migration took effort, but the relief was immediate and substantial:
- No more disk space alerts
- Deployments became more reliable
- Engineers could focus on building features instead of operational maintenance
- The system became more resilient and scalable
The irony? Once we completed the migration, the same senior architect who had resisted the change admitted: "This actually simplified our lives quite a bit."
Recognizing Your Own Stack Bias
How can you tell if you're suffering from stack bias? Here are some warning signs:
- You frequently dismiss new technologies as "just hype" without investigating their benefits
- You find yourself saying "we've always done it this way" as a justification
- Your team regularly works around limitations in your current stack instead of addressing root causes
- You evaluate technologies based on how comfortable you are with them rather than their fitness for purpose
If you recognize these patterns, it might be time for some technical introspection.
Finding the Right Level of Complexity
Not every project needs Kubernetes. Not every database needs to be sharded. Not every frontend needs a state management library. The key is to match the level of technological complexity to the actual requirements of the problem you're solving.
Here's a framework I've found useful:
- Identify the real requirements, including non-functional requirements like reliability, scalability, and maintainability
- Evaluate multiple approaches without prejudice, listing pros and cons objectively
- Consider the full lifecycle, not just the initial development effort
- Acknowledge your biases openly in technical discussions
- Periodically reevaluate decisions as requirements evolve
The Path Forward
As engineers, our value comes not just from what we know, but from our ability to learn and adapt. Technologies come and go, but the skill of selecting the right tool for the job remains eternally valuable.
The next time you find yourself resisting a technology because it feels "too complex," ask yourself: Am I avoiding legitimate complexity, or am I just outside my comfort zone? Is the simplicity I'm clinging to an illusion that will dissolve under production conditions?
Sometimes, embracing the right kind of complexity is the simplest solution of all.
